Why quality is a moving target

An AI headshot is only as good as the model behind it — and models improve. At Northside Studio, we treat output quality as a live product metric, not a launch checkbox. Every few weeks, the headshots you generate are noticeably better than those from a month ago, without you doing anything differently.

This post explains what we actually optimise for, how we test changes before they reach you, and what consistent improvement means in practice.

What we optimise for

Skin and texture realism. Over-smooth skin is one of the most recognisable signs of low-quality AI output. It reads as uncanny even when people cannot explain why. We test rigorously for natural skin variation: subtle texture, micro-shadow, the way light catches a cheekbone differently from a forehead.

Lighting consistency. The light in the generated headshot needs to match the ambient conditions from your selfie, or the result looks composited. We test with inputs from a wide range of lighting conditions — harsh sunlight, soft window light, artificial office lighting — and verify that the output feels coherent rather than pasted together.

Background separation. A crisp, natural transition between subject and background is technically demanding, particularly around hair, glasses, and fine detail. Halos and fringing are immediate quality signals. We run dedicated tests on curly hair, glasses frames, and loose clothing edges.

Expression and identity preservation. Your headshot should look like you — not a flattering stranger. If the generated face diverges too far from the input, the result is useless regardless of technical polish. Identity fidelity is tracked as a core metric on every model update.

How we test before shipping

Every update goes through structured evaluation before replacing the previous version in production. We test across diverse inputs covering different lighting conditions, skin tones, face shapes, backgrounds, and clothing types. Each output is evaluated against the four criteria above.

We also run blind comparisons: outputs from the new version alongside the previous version, without labels. If evaluators cannot consistently identify the new version as better, the update does not ship. This catches regressions before they reach users — a model that improves skin texture but degrades background separation would fail even if the headline metric looks good.

What improvement looks like in practice

The differences between iterations are not always dramatic. Often they are the kind of thing you notice comparing a headshot from today with one from six months ago, but would not notice week to week. Fine detail in clothing. More natural eye focus. Background gradients that feel like studio lighting rather than a flat render.

Occasionally, an update delivers a visible step change — usually when a fundamental component is replaced rather than tuned. The steady cumulative progress between those moments matters just as much.

What this means for you

If you generated a headshot six months ago and were happy with it, a new generation today will likely be better. The same selfie, the same style selection, better output. Your existing downloads remain valid, but the option to regenerate is always there.
